Goal: learn whether the packet + ledger get reused, not to prove revenue.
Offer
Three free move-in setups for small landlords (1–10 units). 45–60 minute call each. Landlord keeps the packet, ledger CSV, maintenance log, move-out sheet.
In exchange
A 20-minute recorded walkthrough after 30 days: what broke, what got reused, what they still do in a spreadsheet.
Success (all three must hold to continue)
- All three landlords print or send the packet to a real tenant.
- At least two open the ledger again in month 2.
- Zero privacy incidents (no sensitive data collected or stored).
Failure
Fewer than two reuses in month 2 → the wedge is wrong; do not add pricing. Any privacy incident → stop, fix the builder, disclose in CHANGELOG.
After the pilot
If all three hold, test the $99 setup / $29 monthly assist hypothesis with landlords 4–6.
